Three Pillars of Agent-First Teams

1. Stronger Ownership

Traditional team: 6-8 engineers share ownership of a broad codebase, reviewing each other’s work. Agent-first team: sub-teams with strong domain ownership, where 1-2 humans manage many concurrent agent sessions within their domain.

Why this works: Agents need focused context. A human who deeply understands the payment domain can align, review, and course-correct payment agents far more effectively than a generalist. The human role shifts from “write code” to “align agents, review output, make architectural decisions.”

T-shaped knowledge becomes critical. Each human needs deep expertise in their domain plus broad familiarity across the system, because agents working in one domain will touch interfaces with others.

2. Agent-First Interfaces

Every service, library, and tool must be agent-consumable:

  • 100% up-to-date API documentation. Not documentation that was written once and drifts. Documentation generated from the code itself — OpenAPI specs, auto-generated type docs, CLI help text. It cannot be outdated because it is derived, not authored.
  • CLIs for everything. Agents work through tools. If a workflow requires clicking through a GUI, the agent cannot do it. Every operation needs a programmatic interface.
  • No manual-only workflows. If deployment, database migration, or environment setup requires manual steps, it becomes a bottleneck. Automate everything the agent might need to do.

3. Faster Infrastructure

Agentic development produces code and tests at a pace that exposes infrastructure bottlenecks that never mattered before:

  • Lighter containerization. Agent sessions need isolated environments. Heavy VMs are too slow. Lightweight containers or sandboxes that spin up in seconds are required.
  • Faster test execution. If the test suite takes 20 minutes, and the agent produces changes every 2 minutes, the feedback loop is broken. Invest in test parallelization, incremental testing, and smart test selection.
  • CI/CD at agentic speed. CI pipelines designed for 5 human PRs per day cannot handle 50 agent PRs per hour. Redesign for parallelism, incremental verification, and fast rollback.

Why It Takes Time

  • Hard to believe without experience. Engineers who have not personally experienced effective agentic workflows are naturally skeptical. Pilot projects with willing early adopters build credibility.
  • Different skillset. Prompting, agent orchestration, and alignment thinking are fundamentally different skills from traditional coding. Not everyone adapts at the same pace.
  • Process inertia. Existing PR workflows, sprint rituals, and deployment processes were designed for human-only teams. Changing them requires organizational will, not just tooling.

Parallelism: When and When Not

Agent-first teams can parallelize work in ways that were impossible before, but parallelism has sharp limits.

When to parallelize:

  • Clear codebase splits with clean boundaries between components.
  • Small changes and bugfixes that don’t interact with each other.
  • Exploration and research: spin up 10 agent sessions exploring different approaches to the same problem. Evaluate results, pick the best. Use Ralph Technique within each session.

When NOT to parallelize:

  • Medium-size features where design consistency matters. Five agents implementing different parts of a feature with inconsistent design decisions creates merging costs that exceed the time savings.
  • When the interaction surface between components is large or poorly defined.

Clock time is sometimes the real bottleneck. If it is, and you can safely split the work, parallelize. Otherwise, sequential execution with good feedback loops is more effective.
